Why your own website beats directories in AI search

AI search tools are quietly sending people to local businesses, and your own website turns out to be more useful than any directory listing. Here is what the research found and what to do about it.

AI search is already sending people to local businesses

When someone types a question like "best plumber near me" into an AI tool such as Gemini, they get a direct answer, not a list of links to scroll through. Buried inside that answer are citations, the sources the AI used to decide what to say. A new study looked at nearly 15,000 of those citations from local searches, and the results are worth knowing about.

Close to 60% of the time, Gemini pointed directly to a business's own website, according to the research. That figure beat directories, review platforms, and forums combined. Reddit came second, accounting for roughly 14% of citations. Well-known trade directories, the kind many small businesses pay to appear on, trailed behind.

This does not mean directories are useless. But it does mean your own website is doing more work than you might think.

The same search does not always give the same answer

Here is the part that should genuinely change how you think about AI visibility. When researchers ran the exact same search query through Gemini more than once, the sources it cited only overlapped around 40% of the time. The top business it recommended was the same in only about 7% of repeated searches.

For comparison, a standard Google search returned the same top result around 90% of the time.

The researchers called this "Grounding Drift": AI answers shift and vary even when the question stays identical. So if you search for your own business name in an AI tool and it shows up, that is a snapshot of one moment, not a reliable measure of how visible you are day to day.

When the same searches were run through ChatGPT, the two AI tools cited the same sources only 8% of the time and recommended the same top business just 4% of the time. Gemini leaned towards business websites; ChatGPT leaned more on Reddit and directories. They are drawing on different things entirely.

What this actually means for your business

You do not need to become an expert in AI search. But there are a few straightforward things worth doing:

  • Make sure your own website is accurate, clear, and up to date. If your contact details, services, or opening hours are wrong or missing, AI tools cannot get them right.
  • Do not judge your online visibility by checking one AI tool once. The results shift too much for that to tell you anything useful.
  • Keep your directory listings tidy too. They still contribute, especially on ChatGPT and similar tools, so do not abandon them.
  • Do not assume that showing up in Gemini means you will show up in ChatGPT, or vice versa. They behave very differently.

The bigger picture here is that a well-maintained website is no longer just for people who stumble across it on Google. It is becoming the thing AI tools reach for when they want to say something reliable about a local business.

If you want a hand making sure your site is doing that job properly, we are happy to take a look.
